India has over 50,000 registered IT companies. Most of them will tell you they can build exactly what you need. Very few of them actually can. Choosing the wrong agency isn't just a waste of money — it's a waste of months. Here's the framework we'd use if we were on the other side of the table.
1. Look at What They've Actually Shipped
A portfolio of pretty mockups means nothing. Look for agencies that can show you live products, with case studies that include real metrics — user numbers, conversion rates, load times, revenue impact. If their portfolio is all concept work and redesigns of well-known brands, that's a red flag. Anyone can redesign Airbnb in Figma.
2. Assess Technical Depth in the First Call
In your first conversation, ask technical questions. How would you structure the database for a multi-tenant SaaS? What's your approach to mobile performance optimization? What framework would you use for this and why? You don't need to be technical yourself — you need someone technical you trust to sit in that call with you. If the agency can only talk about deliverables and timelines but goes vague on technical decisions, move on.
3. Red Flags to Watch Out For
- They quote within minutes of receiving your brief — real scoping takes time
- No questions about your business goals, just your feature list
- Unusually low pricing — someone is cutting corners somewhere
- No post-launch support or maintenance offering
- Can't provide references from past clients

5. Don't Choose on Price Alone
The cheapest agency is rarely the cheapest outcome. A botched build that needs to be redone costs two to three times what the right agency would have charged in the first place. Budget is always a real constraint — but within your budget, optimise for quality and communication, not for the lowest number.
6. Check Communication Quality
How an agency communicates during the sales process is how they'll communicate during your project. Are their emails clear and specific? Do they respond promptly?
